**सीधा जवाब:** बहुत बड़ा total addressable market startup को important दिखा सकता है, जबकि असलियत यह हो कि अभी कोई खरीद ही नहीं रहा।
TAM useful है। यह category define कर सकता है, ceiling estimate कर सकता है और market-sizing exercise support कर सकता है। Harvard Business School कहती है कि market sizing में यह hard data होना चाहिए कि कितने customers खरीदेंगे, वे कितना pay करेंगे, competitors की strategy क्या है और projection को go-to-market plan में कैसे बदलना है [1]।
लेकिन market-size slide customer demand नहीं है। वह denominator है।
हर founder के लिए uncomfortable सवाल है: **क्या आप पहले 20 customers के नाम बता सकते हैं, समझा सकते हैं कि वे अभी क्यों खरीदेंगे, दिखा सकते हैं कि वे कितना pay करेंगे और prove कर सकते हैं कि आप उन्हें rational cost पर reach कर सकते हैं?** अगर नहीं, तो TAM theatre कर रहा है। वह uncertainty को scale की तरह दिखा रहा है।
CB Insights ने 2023 के बाद बंद हुई 431 VC-backed companies का analysis किया। “Capital खत्म हो गया” 70% post-mortems में दिखा, लेकिन CB Insights इसे आमतौर पर root problem नहीं, final cause कहती है। जिन 385 companies के failure reasons पहचाने जा सके, उनमें 43% में poor product-market fit, 29% में bad timing और 19% में unsustainable unit economics था [2]।

## Market बड़ा हो सकता है और फिर भी आपके लिए गलत हो सकता है
किसी market में billions of dollars का potential हो सकता है और वह आपके product को reject कर सकता है।
Buyer खरीदने में बहुत time ले सकता है। Buyer budget own नहीं करता। Problem annoying हो सकती है, लेकिन expensive नहीं। Product को बहुत implementation चाहिए। Competitors की distribution आपसे strong हो सकती है। Regulation adoption delay कर सकता है। Customers outcome चाहते हैं, लेकिन आपका method नहीं।
TAM slide आमतौर पर बड़े customer count को hopeful price से multiply करके इन सवालों को छिपाती है।
Multiplication सही हो सकती है और business फिर भी गलत हो सकता है।
## Denominator Theatre Test
हर number का मतलब पूछें:
* **Total market:** Category में theoretically किसी चीज की जरूरत रखने वाले सभी लोग।
* **Serviceable market:** Product, geography, regulation और business model से reach किया जा सकने वाला हिस्सा।
* **Obtainable market:** Current distribution, capital, team और time से जीता जा सकने वाला हिस्सा।
* **Proven demand:** Identified buyers जिनकी urgent problem है, जिन्होंने pay किया या pay करने का commitment किया और measurable result पाया।
अधिकांश pitch decks पहले number पर सबसे ज्यादा और last number पर सबसे कम time खर्च करते हैं।

## Market-size trap अक्सर cash trap भी होती है
CB Insights की latest post-mortem research बताती है कि dataset की 431 failed companies ने बंद होने से पहले total 17.5 billion dollars equity raise की थी। Median company ने 11 million dollars raise किए और last fundraise से death तक median time 22 months था [2]।
Money experiment को लंबा कर सकता है। Weak demand signal को strong नहीं बना सकता।
U.S. Bureau of Labor Statistics एक अलग reality check देती है। उसकी official establishment-age tables opening year और industry के हिसाब से survival track करती हैं [3]। एक BLS release में 2021 में जन्मे establishments की first-year survival rate 84.6% थी [4]। यह याद दिलाता है कि first-year survival भी automatic नहीं है। Theoretical market survival plan नहीं है।
Founder को TAM को opportunity की hypothesis समझना चाहिए, इस बात का evidence नहीं कि company ने demand जीत ली है।
## Proof Ladder
### 1. Category मौजूद है
आप credible market definition और clear customer type दिखा सकते हैं। यह starting point है, traction नहीं।
### 2. Problem active है
Prospects बिना coached answer के वही costly problem describe करते हैं। वे उसे manage करने के लिए पहले से time, people या money spend कर रहे हैं।
### 3. Buyer identified है
आप जानते हैं pain किसे है, product कौन use करेगा, budget किसके पास है और purchase को कौन रोक सकता है।
### 4. कोई pay करता है
Paid pilot, purchase order, signed contract या paid renewal “strong interest” से बहुत मजबूत evidence हैं।
### 5. Result repeat होता है
Different customers similar reason से खरीदते हैं और similar outcome पाते हैं। Founder को हर deal personally rescue नहीं करनी पड़ती।
### 6. Economics काम करती है
Sales, implementation, support, infrastructure और retention cost के बाद customer contribution margin बना सकता है।
### 7. Market evidence से expand होता है
Expansion more customers, use cases, locations या spend से आता है—slide का denominator बदलने से नहीं।
## TAM के बजाय क्या measure करें
Reachable qualified accounts, meeting acceptance rate, current problem rate, payment rate, sales cycle, implementation burden, renewal, expansion और contribution margin track करें।
फिर bottom-up market calculate करें:
> **Reachable customers × realistic annual value × win probability × retention probability = Evidence-based opportunity.**
यह perfect forecast नहीं है। यह ज्यादा honest है।
Real problem वाले 10,000 reachable accounts का market उस 10 million theoretical users market से ज्यादा useful है जिन्हें आप contact, serve या retain नहीं कर सकते।
## 20-Customer Challenge
More capital मांगने या नया segment launch करने से पहले पहले 20 likely customers लिखें। हर customer के लिए record करें:
* Buyer और budget owner।
* Problem और current cost।
* Action urgent बनाने वाला trigger।
* Current workaround या competitor।
* Accepted या rejected price।
* Expected time to value।
* Renewal या leaving का reason।
