# आपका Forecast Plan नहीं है। यह Management Honesty का Test है। **सीधा जवाब:** Forecast कोई promise, budget या motivational target नहीं है। यह assumptions, evidence, uncertainty और operating signals के आधार पर यह अनुमान है कि आगे क्या हो सकता है। जब founder कोई number मांगता है और team सीखती है कि accuracy से optimism ज्यादा सुरक्षित है, तब forecast theatre बन जाता है। Spreadsheet precise दिखता है। Business नहीं। McKinsey ने 130 CFOs का survey किया: 90 ऐसी companies से थे जिनकी revenue 200 million dollars से कम थी और 40 ऐसी companies से जिनकी revenue 1 billion dollars से अधिक थी। आधे से कम companies अपने forecasts में किसी भी form का non-financial internal data use करती थीं। केवल 35% external market data use करती थीं और केवल 18% weather या traffic जैसे additional signals use करती थीं। लगभग 40% ने कहा कि उनके forecasts खास तौर पर accurate नहीं थे और process बहुत समय लेता था [1]। यह केवल finance problem नहीं है। यह management-design problem है। ## Forecast honesty को measurable बनाता है Forecast बताता है कि leaders क्या होने की उम्मीद करते हैं। Plan बताता है कि company क्या करना चाहती है। Budget resources allocate करता है। Target ambition set करता है। ये अलग instruments हैं। अगर target को forecast की तरह पेश किया जाता है, तो board ambition और evidence के बीच का gap नहीं देख सकता। अगर budget को forecast माना जाता है, तो management नई information पर respond करने के बजाय पुराने assumptions defend कर सकती है। अगर plan को forecast कहा जाता है, तो number को real बनाने के लिए जरूरी choices और dependencies छिप सकती हैं। Decision-grade forecast assumptions को visible बनाता है: * Number होने के लिए क्या true होना जरूरी है? * कौन सा operating signal दिखाएगा कि यह हो रहा है? * Plausible range क्या है? * कौन सी information हमारा view बदल देगी? * Signal बदलने पर action का owner कौन है? Evidence से पहले commitment मांगना “तुम कौन सा number deliver करोगे?” target question है, forecast question नहीं। यह team को negotiate करने पर मजबूर करता है। दो सवाल अलग पूछें: “तुम्हें क्या लगता है कि क्या होगा?” और “हम क्या हासिल करना चाहते हैं?” इनके बीच का फर्क management gap है। ### 2. Optimism को reward करना और updates को punish करना अगर risk उठाने वाले को negative कहा जाता है, तो risk data गायब हो जाता है। अगर forecast miss करने वाले को उस व्यक्ति से ज्यादा punish किया जाता है जिसने quarter end तक problem छिपाई, तो company को accuracy नहीं, silence मिलता है। Harvard Business School research intentional bias को incentive misalignment और power से, तथा unintentional bias को information और procedural blind spots से जोड़ती है [3]। Process दोनों को surface करने के लिए design होना चाहिए। ### 3. Business plan को forecast बनाना McKinsey इसे echo chamber कहती है: plan roll up होता है, repeat होता है और market की unbiased view समझ लिया जाता है [1]। Forecast में internal और external evidence पर आधारित momentum case होना चाहिए, और दिखाना चाहिए कि initiatives base case को कैसे बदलेंगे। ### 4. Variance को बहुत देर से review करना Quarter के बाद variance report learning के लिए उपयोगी है, लेकिन steering के लिए देर हो चुकी है। Forecast को early indicators और trigger points बताने चाहिए। Qualified pipeline threshold से नीचे जाए तो hiring बदले। Activation गिरे तो product plan बदले। Collections slow हों तो spending बदले। Trigger के बिना forecast diary entry है। ## Evidence बेहतर forecasting के बारे में क्या कहता है McKinsey rolling forecasts की सलाह देती है, जिनमें conditions बदलने पर inputs predictable तरीके से update होते हैं [1]। Research यह भी बताती है कि real-world operating data use करने से bottom-line problems बड़े होने से पहले दिखाई दे सकती हैं। McKinsey के cited supply-chain examples में AI-driven forecasting errors को 20% से 50% तक कम कर सकता है। एक call-centre approach ने volume accuracy को लगभग 10% सुधारा, costs को करीब 10% से 15% घटाया और service levels को 5% से 10% बढ़ाया [2]। यह software खरीदने का licence नहीं है। यह evidence है कि बेहतर signals, model testing और uncertainty preparation से forecast बेहतर होता है। HBS research भी यही management conclusion देती है: forecasting process के लिए independent group political conflict को stabilise कर सकता है, जबकि clear roles, information exchange और explicit assumptions bias manage करने में मदद करते हैं [3]। ## Founder का forecast operating system छोटी company को बड़ा FP&A department नहीं चाहिए। उसे discipline चाहिए। **Momentum case** से शुरू करें: अगर company कुछ नहीं बदलती तो क्या होने की संभावना है? Internal operating data और external market signals use करें। **Management case** जोड़ें: अगर company plan execute करती है तो क्या बदलेगा? हर initiative, owner, timing, dependency और expected effect लिखें। **Scenario bands** जोड़ें: अगर key assumption गलत है तो क्या होगा? Base, downside और upside cases use करें। एक decimal point में uncertainty न छिपाएं। **Leading indicators** define करें: वे कम weekly या monthly signals जो financial result से पहले बदलते हैं। हर signal को decision trigger से जोड़ें। **Variance review** चलाएं: forecast को actual से compare करें, लेकिन assumptions को reality से भी compare करें। Price गलत था? Owner late था? हर answer की अलग response चाहिए। **Forecast independence** protect करें: target का owner forecast control करने वाला अकेला व्यक्ति नहीं होना चाहिए। Challenge distrust नहीं है। यह blind spots के खिलाफ defence है। ## Frequently asked questions ### Forecast और budget में क्या अंतर है?
